There is no universally correct picking method — only the one that fits the orders you are getting today. A working comparison of discrete, batch, zone and wave picking, and the order profile each one actually suits.
Ask a warehouse manager which picking method is best and you will get an answer within five seconds. Ask why, and the answer usually turns out to be "it is what we have always done here." That is not a bad reason — but it stops being a good one the moment your order profile changes, and order profiles change constantly.
There is no universally correct pick strategy. There is only the one that matches the shape of the orders coming at you today.
Before comparing methods, characterize what you are actually picking. Four numbers cover most of it:
Those four numbers, more than any consultant's framework, determine which of the following will work.
A picker takes one order, walks the building, collects every line, delivers it to pack-out. It is the simplest method to train, the easiest to audit, and the hardest to break.
It also has the worst travel economics of any option once volume rises, because you pay a full building traverse for every order — including for single-line orders, where the walk dwarfs the pick.
Works when: volume is modest, orders are multi-line, or the operation is new enough that simplicity outranks efficiency.
The picker carries a cart divided into compartments and collects the same SKU for many orders in a single stop, dropping units into separate totes as they go. You pay for the walk once and spread it across ten, twenty, or thirty orders.
The gains are largest exactly where discrete picking is weakest: high volumes of single-line and two-line orders drawn from a concentrated set of SKUs. That is the profile of a great many direct-to-consumer catalogs.
The cost is sortation risk. Every drop into the wrong compartment becomes a mis-ship, and the error is invisible until a customer reports it. Scan-to-tote confirmation is not optional here.

Pickers stay in assigned zones. An order's lines are picked in whichever zones contain them, then either passed along a conveyor from zone to zone or consolidated downstream.
Zone picking eliminates long traverses entirely and lets you staff each zone in proportion to its workload — which is genuinely valuable when your demand is unevenly distributed across the building. It also lets people get fast at a small piece of territory.
The trade is consolidation. Every multi-zone order now needs somewhere to be reassembled, and that consolidation step is where zone operations either hold together or fall apart.
Wave picking is less a picking method than a scheduling layer that sits on top of one. Instead of releasing orders continuously, you group them into waves aligned to something downstream — a carrier cutoff, a truck, a pack-station shift.
Waves are how you make sure the right orders are finished by the right hour rather than merely finishing a lot of orders. They are also how operations manage multi-carrier cutoffs without heroics at 4 p.m.
The downside is rigidity. Late orders wait for the next wave, and one stalled wave can idle an entire pack line.

In practice most mature operations run a hybrid — batch picking singles, discrete picking large or fragile orders, all of it released in waves against cutoffs. Hybrids are not a compromise; they are what matching the method to the order actually looks like when your orders are not all the same.
A pick strategy is only as good as the work waiting on either side of it.
