Pallet Racking, Shelving or Bins: Matching Storage Media to Your SKU Profile

Storage media quietly sets both your rent and your pick labour. Here is how to match pallet racking, shelving, flow rack and bins to each SKU's cube, velocity and order profile.

Most warehouse cost conversations start with labour and end with rent. The decision sitting quietly underneath both is storage media: whether a SKU lives on a pallet in selective racking, in a carton on a shelf, or in a small bin on a flow rack. Get that match right and picking is fast, replenishment is rare, and you pay for the cubic space you actually use. Get it wrong and you end up renting air, walking miles, or replenishing a pick face four times a shift.

Here is how to think about it before you sign a lease or ask your 3PL to re-lay a zone.

Start With the SKU, Not the Rack

Storage media should be chosen per SKU, not per warehouse. Four attributes decide almost everything:

  • Unit cube — how much space one sellable unit takes.
  • Case configuration — units per inner, inners per case, cases per pallet.
  • Velocity — units or lines shipped per week, not units on hand.
  • Order profile — does this SKU ship one unit at a time to consumers, or 40 cases at a time to a retailer?

A slow-moving item that ships in full pallets belongs in reserve racking. A fast-moving small item that ships one unit per order belongs in a bin at waist height. The same product can occupy both: reserve pallets upstairs, a bin pick face downstairs, with a replenishment rule connecting them.

The Four Common Media, and Where Each Wins

Two failure patterns show up constantly. The first is a warehouse that puts everything on pallets because pallets are simple, then wonders why it needs 40,000 square feet to hold 900 SKUs of jewellery. The second is a warehouse that puts everything in bins because bins look tidy, then burns a full-time equivalent on replenishment because each bin holds four hours of demand.

Sizing the Pick Face

The pick face is where the money is. A useful rule: a pick face should hold between one and two weeks of demand for a mid-velocity SKU, and at least a full day for your fastest movers. Below that, replenishment trips multiply. Above that, you are paying prime, ground-level, front-of-house space to store inventory that could sit in reserve.

Work it out per SKU:

  1. Take average weekly units shipped.
  2. Divide by units that fit in each candidate media size.
  3. If the answer is more than one replenishment per day, step up a media size.
  4. If a pick face holds more than a month of demand, step it down and push the surplus to reserve.

This is the same arithmetic that drives pick-face placement and slotting decisions — media sizing decides how much fits, slotting decides where it goes. Do them together or you will redo both.

Vertical Space Is the Cheapest Space You Own

Shelf pitch — the vertical gap between levels — is the most commonly wasted resource in a warehouse. A 24-inch pitch holding 9-inch cartons throws away more than half the cube. Before adding square footage, audit pitch across your shelving runs and re-deck to match the actual carton heights you store. It is a weekend of work and often recovers 15–25% of usable cube.

The same logic applies to beam levels in racking. If your pallets build to 48 inches and your beams sit at 72-inch intervals, you are storing two feet of air per level across every bay.

Storage Media and Inventory Accuracy

Media choice quietly sets your count accuracy. Mixed-SKU pallets and deep, dark bins produce miscounts; single-SKU, single-location, visually open storage does not. If your accuracy is drifting, look at how many locations hold mixed product before you blame the counting programme itself. A well-designed cycle counting programme will surface the problem, but media design is what prevents it.

What to Ask a 3PL

If you are outsourcing, storage media is a question worth asking during the tour, not after the contract:

  • What media will my SKUs be assigned to, and who decides?
  • Is storage billed by pallet position, by cubic foot, or by bin size?
  • What happens when a SKU's velocity changes — is re-slotting included or billed?
  • How often are pick faces re-sized?

A provider who can answer those four questions has a real storage plan. One who quotes a single flat pallet rate for eaches-heavy inventory is guessing, and you will pay for the guess in either rent or labour.
